"Self-hosted email saves money" is a claim everyone makes and almost nobody backs with real numbers. So here are the real numbers, from an actual migration: a public university with 10,000 mailboxes, moving off IceWarp.

Where the $70,000 a year was actually going

Per-seat licensing on a commercial mail platform adds up fast at 10,000 users, and it climbs every renewal regardless of whether usage changes. None of that spend buys extra reliability or extra features most users actually touch — it mostly buys the license itself, plus vendor lock-in that makes switching feel riskier than it needs to be.

What replacing it looked like

We moved the whole system onto Stalwart Mail Server, an open-source mail server with two things that mattered immediately: JMAP support instead of being stuck on legacy IMAP, and a built-in admin panel good enough that we didn't need to build a custom one on top of it. Total infrastructure cost, self-hosted, at the same 10,000-mailbox scale: under $4,000 a year — full data residency, no foreign cloud dependency.

Two things that mattered more than expected

  • SMS one-time-password login. At this scale, adoption depends less on webmail polish and more on login friction. SMS OTP (with 2FA) turned out to matter more for day-one adoption than any feature comparison ever did.
  • Opt-in email-to-SMS notifications. A small feature that ended up mattering a lot for staff who don't check email constantly — a routed SMS for time-sensitive messages closed a real communication gap the old system never addressed.

What we'd do differently

Migrate department by department, not all at once. Doing a small group first caught DNS and DKIM configuration issues while the blast radius was a handful of mailboxes, not ten thousand. The issues weren't exotic — they were the kind of thing you only notice once real mail starts flowing through new records — but catching them early instead of during a full cutover made the rest of the migration close to uneventful.

When self-hosted email actually makes sense

Not every organization should self-host email — the tradeoff is trading a subscription for operational ownership, and that only pays off at meaningful scale or when data residency is a hard requirement, not a nice-to-have. At 10,000 mailboxes with a compliance need to keep data in-country, the math was decisive. Below a few hundred mailboxes, the calculation looks different.
